You bought a technical SEO audit. A few weeks later, a 60-page PDF landed in your inbox—red/yellow/green, thousands of “issues,” screenshots of tools. Tickets were filed, a sprint or two went by, and nothing the business cares about moved.

Most audits fail for one reason: they produce lists, not leverage. Findings aren’t connected to how your site is built, how work ships, or how you’ll prove impact. Here’s where they go wrong—and what actually works.

1) Treating “the site” as one thing

Reality: your site is a set of templates with different jobs. Article pages earn discovery and reading. Product/landing pages persuade and convert. Hubs help people navigate a topic.

What fails: site-wide scores blur that truth. Teams “improve the average” while the bottleneck lives in two or three templates.

Example: an enterprise news site chased an overall score. Meanwhile, article pages (80% of sessions) shipped a universal JS bundle and a mobile hero video. The audit treated everything as “the site,” so the team improved the average while most users hit a heavy front door.

What works: name the few templates that drive outcomes and run each like a product—with its own rules, owners, and budgets.

2) Inventorying issues instead of forcing decisions

4) Worshipping lab scores, ignoring the field

A Lighthouse 95 is a nice screenshot; it isn’t how people experience your site.

Example: a SaaS team went green in staging. In production, mobile visitors on mid-range devices still waited for the main content—a consent tool, two tag managers, and a pixel all loaded before anything useful.

What works: measure from the field by template (use CrUX to baseline, then lightweight RUM). Report mobile 75th percentile and hold releases to those budgets. Celebrate in prod, not in screenshots.

5) Failing to prove commercial impact

“Traffic up 18%” gets a nod from marketing and a shrug from finance. When budgets tighten, work without a revenue story loses.

Example: a B2B publisher consolidated thin tag pages into real hubs, added answers with evidence, and cleaned up internal links. Sessions rose—but the case was more demo starts from content entrances and sales calls referencing the new hub.
